Give a city activity its own Reykjavík base day; use the Blue Lagoon side only when it follows the road you already need to travel. That keeps one delay from touching both a ticket and a flight.

With a Reykjavík base, a delayed city activity usually costs you part of dinner, not the airport. Harpa, the Old Harbour, Perlan, museums, public pools and restaurants sit close enough to give you alternatives. Travelling from the centre towards Reykjanes before departure is different: luggage, car collection or return, and airport procedures all follow the activity.
Do not choose a city activity merely because it looks close to the Blue Lagoon. Check where you sleep, where the luggage is, which fixed time can move and what remains if weather cancels the booking. On a four- or five-day first trip, removing one cross-region transfer usually buys more usable time than adding another attraction.

A half-day activity always costs more than its ticketed time
A 90-minute experience still takes a larger piece of the day. Add the hotel-to-meeting journey, early check-in, equipment, a bathroom stop and the return to town. If Blue Lagoon follows, count changing, luggage and the entry slot too. Wind, rain and Icelandic roads can turn an apparently comfortable hour into a missed connection.

Sometimes a free city plan protects the day better
If one afternoon is all you have, keep the city activity on the Reykjavík day and move Blue Lagoon towards arrival or departure. If the lagoon ticket is fixed but the city activity can move, reverse the order. If both require reservations, protect the one with no workable fallback. A short visit to the Reykjavík public pools or Harpa is useful because rain, a late arrival or low energy will not turn it into a lost ticket.

Which activities belong on a Reykjavík base day?
Activities with a fixed meeting time, weather exposure and a desire to eat slowly afterwards are most reliable on a Reykjavík base day: whale watching, FlyOver Iceland, guided museum visits and thermal bathing fit this group. Restaurants, shops and indoor alternatives are close by, so a cancellation does not immediately become another one-hour drive. The difference is especially clear with children, older travellers or a fresh arrival.
By contrast, put activities genuinely along the Reykjanes route on the Blue Lagoon or KEF side. That is route logic, not a reason to push every popular activity onto airport day. Two points may look as though they sit on the same peninsula, but you still need to work backwards from entry slots, roads, weather, luggage and the flight; without room to change the plan, do not label it “conveniently on the way”.

Can I do a city activity before the Blue Lagoon on arrival day?
Consider it only when the flight, luggage collection, transport and activity slot all have buffer, and the Blue Lagoon ticket can still be changed. If any one of them is fixed, protect the one you cannot be late for.
How many hours before departure can I fit in a Reykjavík activity?
It is not recommended with an early flight. For an evening flight, work backwards from car return, transfers, airport procedures and getting ready after the activity; do not calculate from the activity end time alone.
Is Sky Lagoon easier to fit into a city day than the Blue Lagoon?
It is closer to the Reykjavík city base and is usually easier to arrange, but you still need to fit the booked slot, return transport and dinner after the activity into the same half-day.
If an activity is cancelled, should I switch to the Blue Lagoon that day?
First follow the original activity's change or refund terms, then check whether the Blue Lagoon has an available slot. Without confirmed tickets and transport, do not cross the region just to fill a gap with a fixed entry time.
